Your first finance hire is not a CFO. It is an operator who can close the books, own the model, and translate ops into dollars.

When to hire

The signal is time, not headcount. When a founder spends a full day each week wrangling the model, reconciling the bank, or rebuilding the board pack, the cost of not hiring is already higher than the salary.

If finance work is interrupting product or sales for the founder every week, you're already late.

Why too senior backfires

A first-time CFO hired too early arrives expecting a team, a mandate, and strategic problems to solve. What is actually waiting is a messy ledger and a model that needs rebuilding. The mismatch frustrates everyone and burns a senior salary on work the person did not sign up to do.

Hire for the work in front of you. The strategic CFO is a real and important role, but it is the hire you make after someone has already made the numbers trustworthy, not before.

The profile

  • Comfortable owning a driver-based model
  • Can explain a number to a board without a deck

Title it for the work, not the ego. A strong senior analyst or finance manager will outperform a too-early VP who expects a team to manage.

The best first finance hires are curious about the business, not just the spreadsheet. They ask why a number moved before they ask how to format it.

How to interview

Skip the trivia. Give the candidate a real, slightly broken version of your model and watch how they reason about it. You learn more from how someone untangles a messy assumption than from any answer they rehearse.

  • Hand them a real artifact, a model or a close, and ask what they would fix first
  • Ask them to explain a metric to you as if you were a board member
  • Probe for judgement: when have they pushed back on a number that looked too good?
Hire the person who asks why the number moved, not the one who only knows how to format it.

Setting them up to win

Give the role real ownership from day one. If every number still routes back through a founder for sign-off, you have not hired a finance lead, you have hired an assistant and kept the bottleneck.

Done well, this hire pays for itself in reclaimed founder time within a quarter. Done early enough, it means the first time finance becomes strategic, you already have someone who understands the business well enough to lead it.
